The real cost of a no-show shift
When someone doesn’t show, you don’t save their wages — you spend them somewhere else, plus some. Here’s how to add up what an unfilled shift actually costs, using your own numbers.
Where the cost actually goes
- Your time. The 30–60 minutes a manager spends calling around instead of running the shift.
- Overtime. The person who covers is often the one already near 40 hours.
- Lost sales. A short-staffed floor turns fewer tables, rings fewer customers, or closes a register.
- Quality. Longer waits, rushed work, and the reviews that follow.
- The team. Everyone else works harder, and repeat no-shows are a reliable way to lose your best people.
A worked example
These numbers are illustrative — a mid-size restaurant, a Friday dinner server shift. Replace each one with yours.
| Cost | How to estimate it | Example |
|---|---|---|
| Manager time finding cover | Minutes spent × manager hourly cost | 45 min × $28/hr = $21 |
| Overtime premium | Extra half-rate × hours, if the coverer goes over 40 | 0.5 × $14 × 6 hrs = $42 |
| Lost sales | Covers or transactions you couldn’t handle × average ticket × margin | 8 covers × $45 × 30% = $108 |
| Total for one shift | ≈ $171 |
In this example the shift didn’t even go unfilled — it got covered, late, by someone on overtime. A shift that stays empty usually costs more in lost sales and less in overtime.
What actually reduces it
- Reminders the day before. Many no-shows are people who genuinely forgot or misread the schedule. Shift reminder templates.
- An easy, clear call-out process. People who can’t call out easily are more likely to just not come.
- Fast cover. One broadcast to everyone eligible instead of calling down the list. How to fill a shift fast.
- A bench. A short list of people who want extra hours.
Put it next to the cost of fixing it
If one no-show costs you anything close to the example above, a tool that helps cover even one shift a month has paid for itself many times over. Airhorn for a 25-person team costs less than an hour of the manager time in the example:
